Most of the value in an acquisition depends on what the combined commercial organization does after close. Expected revenue gains depend on customers staying, sellers staying, territories making sense, and systems producing one version of the numbers. Commercial diligence and integration give deal teams, PE operating partners, and revenue leaders a structured way to test and deliver that value.
Commercial diligence adds a forward view to the financial review. It asks whether the sales organization can deliver the targets in the deal model, and what it will take to combine two teams, two plans, and two technology stacks. The answers inform the price, the integration model, and the plan for the first months after close.
We approach the work in two phases. Before signing, the seven-element pre-acquisition framework assesses strategic fit, the market, the sales organization, commercial technology, talent and culture, the financial model, and integration feasibility. After close, the eight-element post-acquisition framework moves from integration model selection through the workstreams, a sequenced playbook, and performance measurement.
The articles below follow that sequence. Each pre-acquisition element produces findings that feed the next one, and the integration feasibility assessment hands those findings to the post-close team.
On the integration side, you will find dedicated articles on GTM and territory consolidation, sales compensation harmonization, talent retention, RevOps and technology governance, and customer communication. The playbook and measurement articles show how to sequence these workstreams over the first 180 days and spot problems early.
Each article is written for the people who carry the work: deal leads, operating partners, and the sales, Finance, HR, and RevOps leaders on both sides of the transaction.
The two RevEng M&A guides collect both frameworks in full for teams preparing a deal or managing an integration.
The Pre-Acquisition and Post-Acquisition Frameworks
Start here for why commercial integration matters most and for an overview of the seven-element pre-acquisition framework and the eight-element post-acquisition framework. Read these first to see how the two phases connect.
Pre-Acquisition Commercial Diligence
One article for each pre-acquisition element, from strategic fit and market assessment through the sales organization, systems, talent, the financial model, and integration feasibility. Each one lists what to assess and the findings it passes to the next element.
Post-Acquisition Integration Workstreams
How to choose the integration model and run each commercial workstream: territories, compensation, talent, RevOps and technology, and customer retention. Each workstream article explains the design choices and the risks to manage after close.
Sequencing and Measuring the Integration
The 180-day playbook that orders the workstreams, and the leading indicators that show integration health before financial results do.
